AI Mode Just Landed in Europe — Here’s Who Wins and Who Gets Hit

My take: This is going to hit a lot of websites — and small and mid-sized businesses will feel it first and worst. When Google answers the question itself, the middle of the search results simply stops existing. The businesses that win are the ones that did two things early: prepared their site to be cited by AI, and own their bottom-of-funnel content — the commercial pages where a buyer who’s ready to act still clicks through. Everyone who treated “SEO” as a box-ticking exercise for informational keywords is about to watch that traffic evaporate.

What just changed

Google has rolled AI Mode — the full conversational, Gemini-powered search, not just the summary box — across roughly 40 new countries and 38 new languages, including Germany, the Netherlands, Spain, Italy, Poland and Sweden (Google). France is the last big domino, getting AI Mode and AI Overviews by 23 September 2026 after the neighbouring-rights standoff. For most of my clients’ home markets, the answer engine is no longer an American story they read about — it’s live on their customers’ screens.

Here’s why I’m not being dramatic. AI Mode is showing a reported ~93% zero-click rate, and AI Overviews have already cut organic click-through on informational queries by around 61% versus the pre-AI baseline (AEO Vision, 2026). The result is binary in a way old SEO never was: if the AI cites you, you get the visit; if it doesn’t, you’re invisible. There is no page-two consolation prize anymore.

Why SMBs get hit hardest

Big brands have brand search, PR, and budgets to absorb the shock. A 20-person software company or a regional professional-services firm doesn’t. Their traffic was disproportionately built on informational, top-of-funnel keywords — the exact queries AI Mode now answers in place. When that layer of “how do I…” and “what is…” traffic collapses, a lot of European SMBs are going to see a scary chart and not understand why, because their rankings didn’t even change. They still rank. They just don’t get clicked.

Who actually wins

Two groups, and they overlap. First, the businesses that prepared to be cited — content written answer-first, structured cleanly, backed by real sources and data, the kind of page an AI can lift a confident sentence from. Second, and this is the part people underrate: the winners own their bottom-of-funnel content. AI Mode is brutal on informational queries, but the high-intent commercial searches — “best X for Y,” “pricing,” “alternatives,” “book a demo” — are exactly where buyers still click through to compare and decide. That traffic is smaller but worth far more. If your comparison pages, pricing pages and case studies are strong, the drop in top-of-funnel volume matters much less, because you kept the traffic that converts.

What I’d do this quarter

If you’re a European SMB, I’d stop measuring success by raw sessions and start measuring AI-surface visibility — turn on the AI performance report in Search Console and baseline where you stand before behaviour fully shifts. Then rewrite your most important informational pages to be genuinely citable, and pour real effort into the bottom of the funnel. The uncomfortable summary: AI Mode doesn’t punish bad rankings — it punishes forgettable content. The middle of the funnel just got compressed into a paragraph Google writes for you. Win the citation, own the close, and you’ll be fine. Ignore both, and no amount of ranking will save the traffic.
